Use when: you need allies to move a thing and you don’t agree on everything.
Goal: align on a shared goal, shared facts, shared rules.

The minimum agreement

  1. Shared goal: what we’re trying to achieve
  2. Shared facts: what we agree is true (and what’s unknown)
  3. Shared rules: how we treat each other and make decisions

Practical coalition rules

  • No purity tests
  • No surprise press releases
  • Disagree in private first
  • Keep meetings short and action-oriented
  • Name an exit rule (how to part without betrayal narratives)

The “two yeses” decision rule (simple)

  • We need yes on the goal
  • We need yes on the next step Not yes on every belief.

Watchouts

  • Identity fights replace the mission
  • Vague goals = endless meetings
  • “All downside, no plan” energy

What success looks like

A coalition that ships: meeting → decision → action → follow-up.
